[Harvard Manage Mentor] 아이디어를 실천해 가치를 만들어낸다

A few months ago, Margaret was promoted to manager of facilities and land use. Recently, she read an interesting article about a new onsite child care program that many other companies like hers are implementing. Margaret believes this program would save the company money and generate more choices for employees, and she'd like to convince her supervisor and other key players in the company of the program's value. She feels certain that her organization would be better off implementing the new program. But the company has a culture of maintaining a distinct separation between employees' personal and professional lives, and Margaret suspects that she may encounter some resistance to her idea.

Before presenting her idea, Margaret needs to establish her credibility in the minds of her supervisors and peers. She also needs to decide who has the power to approve or reject her idea, who would be most affected by a change to the new program, and who most influences these decision makers and stakeholders.

자신의 아이디어를 제시하기 전에, 마 부장은 상사와 동료들 사이에서 신용을 쌓아야 한다. 또한 누가 자신의 아이디어를 승인하거나 거부할 권한을 가지고 있는지, 이 프로그램으로 인한 변화로부터 가장 크게 영향을 받는 사람들은 누구인지, 그리고 여기에 대한 의사결정권자와 핵심 이해관계자들에게 영향력을 가지고 있는 사람은 누구인지를 파악해야 한다. 

Once she has identified these various audience members, Margaret should assess their receptivity to her idea and their willingness to take the actions required to approve and implement it. Based on her assessment, she then needs to structure her presentation in ways that appeal to her listeners and emphasize the advantages that they value. She also needs to anticipate and determine how she will address possible resistance.

Persuading Others-설득하기

You know them: Those talented persuaders who somehow manage to convince everyone around them to support their great ideas. Persuasive people generate real value for their companies by turning ideas into action. Yet many managers view persuasion as manipulation. Properly used, persuasion isn't manipulation at all. Instead, it can be the process of changing or reinforcing others' attitudes and behaviors to serve important business needs.

주변 사람들에게 확신을 줘서 자기 아이디어를 지원하도록 만드는 유능한 설득가를 당신은 알고 있을 것이다. 설득력이 강한 사람은 아이디어를 실천에 옮기도록 함으로써 회사에 진정한 가치를 만들어낸다. 하지만 많은 리더들이 설득을 상대방을 조정하는 것으로 본다. 적절히 사용된다면, 설득은 상대방을 조정하는 것이 아니라, 중요한 비즈니스 요구를 충족시킬 수 있도록 사람들의 태도와 행동을 변화시키거나 강화시키는 프로세스가 될 수 있다. 

Think about it: In a single day on the job, you might lobby for funding for your department, pitch a new product's benefits to a customer, and convince a supplier to expedite an order. In each of these situations, you need persuasion to get the results you want.
Persuasion hinges on three essential skills:

"    Building your credibility 
"    Winning others' minds and hearts, and
"    Overcoming resistance to your ideas

생각해 보라. 회사에서 당신은 부서의 자금을 확보해야 하거나, 새로운 제품을 고객에게 설명하거나, 공급업체가 물건을 더 빨리 납품하도록 해야 할 것이다. 각각의 상황에서, 당신은 원하는 결과를 얻기 위해 설득을 해야 한다. 
설득은 다음의 세가지 스킬에 달려 있다. 

"    신용 쌓기
"    상대방의 생각과 마음 사로잡기
"    자신의 아이디어에 대한 저항 극복하기

Sharpen these skills, and you'll sweeten the odds of transforming your own excellent ideas into valuable business outcomes. How do these skills work in practice? Let's consider the first one: building your credibility - your believability. As it turns out, credibility comprises two ingredients: trust and expertise. You gain others' trust by following through on promises and putting their best interests first. And you acquire expertise through firsthand experience and relevant credentials.

이러한 스킬을 강화시킴으로써, 자기가 가지고 있는 뛰어난 아이디어를 가치 있는 비즈니스 결과로 전환시킬 가능성을 높일 수 있을 것이다. 실제로 이 스킬들을 어떻게 적용할 것인가? 첫 번째 스킬인 신용 쌓기를 살펴보자. 신용은 신뢰와 전문성으로부터 나오게 된다. 자신이 한 약속을 지키고 상대방 관심사를 우선시함으로써 신뢰를 얻을 수 있다. 또한 직접 경험과 관련 자격증을 통해 전문성을 확보할 수 있을 것이다. 

Consider Ben. He manages a department of 20 people. He wants to persuade Molly, his supervisor, to approve a policy that will enable some employees to telecommute a day or two a week. Over the years, Ben has earned Molly's trust by consistently delivering on his workplace commitments and by attending to the organization's priorities. He has also acquired expertise in the area of telecommuting. In his previous job, he managed a group of employees who delivered excellent performance while occasionally working from home.

배 부장의 사례를 살펴보자. 그는 20명으로 구성된 팀을 이끌고 있다. 배 부장은 직원들이 일주일에 하루 혹은 이틀을 재택근무 할 수 있도록 하는 정책에 상사인 안 상무의 승인을 받고자 하고 있다. 지난 10년간, 배 부장은 약속을 지키고 조직의 우선순위를 존중함으로써 안 상무의 신뢰를 얻었다. 또한 그는 재택근무와 관련된 전문성을 가지고 있다. 이전 직장에서, 그는 재택 근무자가 일부 포함된 팀을 관리했었고, 뛰어난 실적을 달성했었다. 

Ben has clearly established credibility with Molly. But to persuade her to approve the telecommuting policy, he'll also need to apply the second important persuasion skill: winning her mind and heart. That is, he'll have to both appeal to her powers of reason and tap into her emotions.

배 부장은 안 상무로부터 신용을 쌓았다. 하지만 재택근무 정책을 승인하도록 안 상무를 설득하기 위해서는 두 번째 설득 스킬인 상대방의 생각과 마음 얻기를 적용해야 한다. 즉, 안 상무의 논리와 감성에 호소해야 하는 것이다. 

Ben begins by connecting telecommuting to business needs and results. "Molly," he says, "you've read the articles about how companies are finding it harder to retain top employees. And you've seen the reports on the rise of burnout among workers who are struggling to balance their work and personal lives."

배 부장은 재택근무를 비즈니스 필요와 결과에 연결시키는 것에서부터 시작했다.
“상무님, 직원들을 유지하는 것이 얼마나 어려운지에 대한 기사 읽으셨죠? 그리고 회사생활과 개인생활 사이에서 균형을 유지하기 위해 노력하다가 탈진하는 직원들이 늘고 있다는 보고서도 보셨을 겁니다.”

"Well, telecommuting can help us decrease the high turnover we've had. By letting people work from home - occasionally - we gain their loyalty. And telecommuting can help people balance their work and personal lives - for example, when someone needs to stay at home with a sick child or to wait for a plumber. And when their work/life conflicts decrease, their productivity goes up. I recently read a study saying that companies that offer telecommuting, along with other work/life benefits, can actually see productivity increases of 20 to 40 percent - and reductions in turnover of as much as 30 percent."

“재택근무가 우리 회사의 높은 이직률을 낮출 수 있도록 도와줄 겁니다. 필요할 때 집에서 일할 수 있도록 해 줌으로써 직원들의 충성도는 높아질 겁니다. 그리고 재택근무는 직원들이 회사 생활과 개인생활 사이에서 균형을 유지할 수 있도록 도와줄 겁니다. 예를 들어, 아이가 아프거나 배관 수리공을 기다려야 할 때와 같이 말입니다. 회사/개인 생활 사이의 충돌이 줄어들면, 생산성은 높아질 것입니다. 다른 혜택을 제공하면서 재택근무가 가능하도록 하는 회사들은 생산성이 20%에서 40%까지 높아졌고, 이직율은 30%나 떨어졌다는 것을 보여주는 보고서도 있습니다.”
 
Molly looks intrigued as Ben makes the business case for telecommuting. He has started winning her mind by pointing out important business problems telecommuting could solve. And he's also cited some striking statistics. But Ben still needs to win Molly's heart - that is, stir up her emotions. To do that, he should use stories or vivid examples to show how good things could be if she supported telecommuting.

안 상무는 흥미를 갖는 것처럼 보였다. 배 부장은 재택근무가 해결해 줄 수 있는 중요한 비즈니스 문제를 지적함으로써 안 상무의 생각을 얻었다. 또한 그는 인상적인 통계치도 함께 인용했다. 하지만 배 부장은 안 상무의 마음도 얻어야 한다. 이를 위해서, 그는 재택근무를 지원하는 것이 얼마나 좋은 일인지를 보여주는 이야기 혹은 생생한 사례를 이용해야 한다. 

Ben continues with his attempt to persuade Molly, "remember that time when you had to look after your mother - when she was ill and we were making final arrangements for that conference? You could have easily done some of that work from home while taking care of your mom. But I remember you were worried how it might look, since the company didn't have any clear policy on telecommuting. If we did have such a policy, you and others wouldn't have to worry anymore about how it looks. And, when necessary, you'd be able to balance work and family obligations much more easily."

배 부장은 말했다. 
“상무님, 어머니께서 아프셨을 때를 기억하십니까? 그때 우리는 컨퍼런스 최종 준비 때문에 정신이 없었죠. 그 중 일부 업무는 어머니를 직접 돌보시면서 댁에서 쉽게 처리할 수 있었을 겁니다. 하지만 그 당시에는 회사에 재택근무 정책이 없었기 때문에, 남들 눈에 어떻게 비칠지를 걱정하셨습니다. 재택근무 정책이 있었다면 그것이 어떻게 보일지 염려할 필요가 전혀 없었을 겁니다. 또한, 필요한 경우에는 업무와 가족 관련 일들 사이에서 더 쉽게 균형을 유지할 수 있으셨을 겁니다.”

Though Ben has begun winning Molly's mind and heart, he still needs to deploy the third persuasion skill: overcoming any resistance to his proposal that she might feel. To do this, he'll need to identify concerns Molly might have about telecommuting and then show how he would deal with those concerns.

안 상무의 생각과 마음을 얻은 후에는, 세 번째 설득 스킬을 적용하여 자신의 제안에 상대방이 느낄 수 있는 저항을 극복해야 한다. 이를 위해, 배 부장은 안 상무가 재택근무에 대해 느낄 수 있는 우려를 파악하고 이러한 우려에 어떻게 대처할 것인지를 보여주어야 한다. 

From experience, Ben knows that Molly hates unnecessary complexity in the department's operations. He guesses that she'll have concerns about whether it's possible to keep telecommuting simple. In particular, she'll probably reject his idea if she thinks telecommuting will make it harder for Ben to schedule meetings with his staff.

경험에 의해, 안 상무는 부서 운영이 복잡해지는 것을 싫어한다는 것을 배 부장은 알고 있다. 그는 안 상무가 재택근무를 간단하게 처리할 수 있을지를 우려할 것이라고 생각했다. 특히, 재택근무가 직원들과의 회의 일정을 잡는 것을 어렵게 한다면, 그 제안을 거부할 것이었다. 

To anticipate her concerns, he adds, "Molly, I know you're probably worried that telecommuting might complicate things, such as holding meetings. I've thought of ways we can avoid that. For one thing, we could establish a rule saying that no one telecommutes on a Monday, when we have our weekly staff meetings."

배 부장은 말했다. 
“상무님, 재택근무가 회의 일정잡기와 같은 일들을 복잡하게 만들 것이라고 우려하고 계신 것 알고 있습니다. 그래서 그것을 피할 방법을 생각해 두었습니다. 우선은, 누구도 주간 회의가 있는 월요일에는 재택근무를 하지 않는다는 규칙을 정하도록 하겠습니다.”

By structuring his message in this way, Ben demonstrates that he's taking Molly's concerns seriously. And when she sees he has her interests at heart, she'll be more likely to warm to his idea. By acknowledging her worries first and then providing a solution to the scheduling problem, Ben removes reasons for her to argue with him about telecommuting.

이러한 방법으로 메시지를 구성함으로써, 배 부장은 안 상무의 우려를 심각하게 받아들이고 있음을 보여주었다. 배 부장이 자신의 관심사를 최우선으로 하고 있다는 것을 볼 수 있을 때, 안 상무는 그의 아이디어를 더 잘 받아들이게 될 것이다. 안 상무의 우려를 먼저 인정하고 해결책을 제시함으로써, 배 부장은 그녀가 재택근무에 반대할 이유를 없애버렸다. 

Ben's persuasion efforts pay off: Molly tells him he can introduce telecommuting in his department on a trial basis for three months. Ben has skillfully leveraged his credibility, won Molly's mind and heart, and eroded her resistance to his idea - three essential skills for persuasion. Of course, once the telecommuting policy is in place, he'll need to continue to use his powers of persuasion. Why? He'll want to convince Molly that the policy is working well and that it's generating the valuable business results he described.

배 부장의 설득 노력은 효과가 있었다. 안 상무는 3개월 동안 시범적으로 재택근무를 시행해 보도록 승인했다. 배 부장은 자신이 쌓은 신용을 이용하고, 안 상무의 생각과 마음을 얻었으며, 자기 아이디어에 대한 저항을 없애버렸다. 물론, 재택근무 정책이 자리를 잡은 후에도, 배 부장은 계속해서 설득력을 발휘해야 할 것이다. 안 상무에게 이 정책이 잘 기능하고 있으며, 실제로 가치 있는 비즈니스 결과를 창출하고 있다고 확신을 주기 위해서이다.
