리더십의 어떤 부분은 아직 수수께끼다. 그 중 하나가 리더에게는 다른 이들과 구분되는 특별한 자질이 있어 강한 영향력을 행사하고, 다른 이들을 매료시키고, 탁월한 성과를 내게 만든다는 것이다. 이 자질은 종종 카리스마(그리스어로 ‘선물’이라는 뜻)라고 불린다. 실제로 사람들은 이 자질을 일부에게만 주어지는 ‘신성한 선물’이라고 믿는다. 그러니 카리스마를 가르치려고 시도하는 사람은 아무도 없다. 그 대신 성과에 집중하기나 주목 받는 프레젠테이션 하기, 권력 위임 등과 같은 다른 리더십 기술에 초점을 맞춘다. 미디어는 종종 리더를 카리스마 있다(재능 있다)라고 말하기 때문에 이 자질은 대개 “그녀는 카리스마가 있어 자신의 역할을 탁월하게 해낸다”처럼 누군가의 성공을 설명할 때 사용된다. 그리고 사람들은 여기에 동의한다는 듯 고개를 끄덕인다. 그러나 이 단어는 정의가 모호하고 알 수 없는 점이 많기 때문에 카리스마의 특성이나 카리스마가 내는 성과에 대해서는 동의하기가 힘들다.
‘카리스마 있는’ 사람과 ‘고무하는’ 사람의 차이는 무엇일까? 우리가 (360도 피드백 평가 분석을 통해) 밝혀낸 가장 강력한 리더십 자질 또는 역량은 바로 높은 성과를 고무하고, 동기를 부여하는 것이다. 이는 높은 성과자와 낮은/평균 성과자를 구분하는 가장 큰 차이점이고, 직원들의 참여와 헌신에도 강하게 연결돼 있으며, 직원들이 상사에게 가장 바라는 역량이기도 하다.

무엇이 리더를 ‘영감을 주고, 동기를 부여하는’ 사람으로 만드는가를 분석했을 때 우리는 카리스마를 단순히 영감을 주는 사람과 같은 의미라고 가정하는 논리적 함정에 빠져있었다. 그러나 지금 우리는 사람들이 누군가를 카리스마 있다고 말할 때 어떤 의미인지 꽤나 정확하게 정의할 수 있게 됐다. 우리의 결론에서 카리스마 있는 사람은 작은 규모로 어떤 구체적인 상황에 있는 일부 사람들이 영감을 주고 동기를 부여한다라고 인식하도록 한다. 그러나 많은 리더들이 동료들에게 카리스마는 없지만, '감을 주고 능력은 뛰어나다는 평가를 받는다. 반대로 카리스마가 있는 것처럼 보이는 사람인데도 영감을 주고 동기를 부여하는 기준은 맞추지 못하는 사람들도 있다. 특히 장기적으로 봤을 때 더욱 그렇다.
또 리더가 관리자나 동료, 직속부하에게 가장 낮은 점수를 받은 역량이 높은 성과를 고취하고 동기를 부여하는 것이었기에 여기에 중점을 두었다. 곰곰이 생각해보자! 가장 중요한 리더십 자질인데 리더는 가장 낮은 점수를 받고 있다.
그러자 우리는 또 궁금해졌다. 영감을 주는 리더십은 배우고, 습득하고, 측정할 수 있을까? 어떤 영향을 미칠까? 영감을 주는 리더의 행동방식은 한 가지인가 아니면 영감에도 여러 종류가 있는가? 우리의 연구는 그 답을 내놓는다.
리더는 어떻게 더 나은 성과를 거두는가? 높은 성과가 필요하다면 어떤 행동방식에 기대야 할까? 대부분의 리더는 더 강하게 밀어붙이고 성과를 향해 달린다. 그러나 이보다 다른 이들에게 영감을 주고 동기를 부여하는 ‘당김’ 방식이 더 나을 때가 많다.
많은 리더들이 미는 법은 알지만 당기는 법은 모른다. 대니얼 핑크는 저서 <드라이브(Drive)>에서 동기 부여에 대한 관례적인 이론이 틀렸다고 주장하며 진정한 동기 부여는 명료한 목적, 능숙함, 자율성과 더 많은 관련이 있다고 밝혔다.
관리자들이 영감을 주고 동기를 부여하는 일을 더욱 효율적으로 할수록 직원 만족도와 충성도가 올라간다. 그리고 직원들이 더 만족하고 충성하게 되면 이들은 기꺼이 한층 더 노력하고, 더 높은 고객 만족도를 끌어낸다. 이는 곧 수익 발생에 영향을 미친다. 일례로 시어스, 베스트 바이, JC 페니, 메리어트에서 진행된 연구 결과를 보면 직원 만족도가 5포인트 높아질 때마다 고객 만족도는 1.3% 증가했고, 수익은 0.5% 향상했다(회사 수익이 500억달러 라면 연간 2억 5천만달러가 증가한다).
리더가 더욱 영감을 주는 사람이 되기 위해 어떤 태도방식이 도움이 될까? 우리는 높은 성과를 고취하고, 동기를 부여하는 역량에서 관리자, 동료, 직속부하들에게 높은 점수를 받은 리더들을 조사했다. 어떤 태도방식이 차이를 만드는지 분석하고, 영감을 주는 리더를 규정하는 10가지 동반 태도를 찾았다. 감정적 유대, 도전적인 목표 설정, 명료한 비전, 커뮤니케이션, 타인의 발전, 솔선수범, 변화에 익숙함, 롤 모델 되기. 이 태도방식의 조합이 영감을 주는 리더가 되는데 도움을 줄 것이다.
예를 들어 타인의 발전을 원하는 리더라면 이들이 앞으로 무엇을 원하게 될 지 알 수 있다. 이들은 묻는다. “지금 본인의 경력에 대해 어떤 기분을 느끼고 있습니까? 제대로 가고 있다고 생각합니까? 전진하고 있습니까? 지금 일이 미래에 어떤 기회를 제공하리라 생각합니까?” 이런 대화는 직원들을 고무한다.
열 가지 태도방식 각각은 습득이 가능하다. 그러나 이런 일반적인 태도방식이 일반적으로는 실행되지 않고 있다. 좋은 소식이라면 리더가 영감을 주기 위해 열 가지 태도방식을 모두 습득할 필요는 없다는 것이다. 이 중 하나라도 치명적인 결함이 있다면 안 되지만 이 중 두세 가지만 강화해도 더욱 영감을 주는 리더로 발돋움할 수 있다.

 영감을 주는 다양한 방법

워렌 버핏은 전문성을 인정받아 사람들이 신뢰하는 영감을 주는 리더다. 그가 철도를 사면 철도 주식이 오르고, 팔면 내려간다. 오프라 윈프리도 사람들에게 영감을 준다. 그러나 방법은 다르다. 그녀는 따뜻하고 포용력이 있으며 훌륭한 인터뷰 진행자다. 두 사람은 서로 다른 방식으로 사람들에게 영감을 준다.
우리는 고무하기와 동기 부여에서 가장 높은 점수를 받은 리더 천 명을 조사해 이들이 효율적인 여섯 가지 접근 방식을 사용했다고 판단했다. 대부분의 리더가 가장 자주 사용하는 한 두 가지가 있었고, 상위 네 가지가 1차 또는 2차 접근방식으로 쓰이는 비율은 20% 정도 더 빈번했다.
1. 추진형
이 리더는 최종 성과 달성에 집중한다. 조직의 필요와 기대를 잘 이해한다. 마감기한이나 헌신은 버릴 수 없는 것이라고 생각하며 이를 이루기 위해 무엇이든 한다. 이들은 벽돌로 된 벽을 뚫고 걸어나가는 사람들이다. 시간과 예산을 맞춰야 하는 필요성을 잘 알고 있어 이를 목표로 조직을 움직인다. 우리 연구 결과에 따르면 이는 영감을 주는 가장 일반적인 방식이다. 동반 행동에는 도전적 목표 설정과 솔선수범이 포함된다.
2. 원칙형
이들의 최우선 과제는 청렴결백이다. 옳거나 윤리적인 일을 두고 절대 타협하지 않는다. 말과 행동이 일치하고 약속을 지킨다. 과정과 절차에 집중하고, 규칙을 따르고 제대로 실행하는 일에 초점을 맞춘다. 행동방식은 롤 모델로 행동하기다.
3. 비전형
이 리더는 미래에 대한 확실한 그림을 그린다. 이 큰 그림은 구체적인 방향과 앞선 생각으로 활력을 얻게 된다. 이들의 달성 가능하지만 고귀한 목표는 전략적 우선과제로도 억누를 수 없다. 행동방식은 미래에 대한 명료한 비전 갖기와 변화를 지지하기가 포함된다.
4. 향상형
이들은 우리를 끌어들이고, 편안하게 만들고, 말을 귀담아 듣고, 우리를 존중하며 품위를 지켜서 대한다. 이들의 스타일은 밀기가 아니라 당기기다. 향상형은 어디로도 갈 수 있고, 무엇이든 할 수 있다는 긍정적인 관계를 형성한다. 누군가는 이렇게 말할 수도 있다. “나는 그를 위해 무엇이든 할 것이다.” 이유? “나를 아끼고 있음을 알기 때문이다.” 행동방식은 효과적인 커뮤니케이터가 되기, 타인의 발전에 초점을 맞추기, 협력적으로 행동하기, 좋은 팀원 되기가 있다.
5. 열정형
이들은 열정과 활기, 활력을 보여준다. 소극적인 행동은 외면하고, 자연스럽게 역동적인 결정을 내린다. 이들은 에너지와 흥분을 불어넣는 외향적인 사람들로, 조직에 활기를 준다. 행동방식은 감정적 유대 구축이 있다.
6. 전문가형
전문가형은 회의마다 중요한 정보를 가져온다. 이들은 유용하고 기술적인 정보를 잔뜩 가지고 있기 때문에 직원들은 이들과 어울리기 좋아한다. 기술을 전부 파악하고 있기 때문에 어렵고 난감한 문제 해결을 돕고, 전문성을 이용해 더 나은 해결책을 낸다. 행동방식은 혁신이다.
어떤 접근방식이 최고인가? 각각 장점이 있지만 리더는 이 중 하나를 선호하고 더 많이 사용하는 경향이 있다. 리더는 최소한 한 가지 특성을 지니고, 직원들이 이를 긍정적인 감정으로 받아들이게 해야 한다. 그렇게 한다면 여러분은 더욱 영감을 주는 리더가 되고, 조직의 생산성과 수익성은 향상될 것이다.

Some aspects of leadership remain a mystery-one being that leaders possess a remarkable quality that sets them apart from others, enables them to have a powerful influence on others, causes others to be attracted to them, and enables them to achieve remarkable outcomes. That quality is often labeled charisma (Greek meaning gift). It was believed that this quality was indeed a divine gift bestowed on some and not others. Hence, no one tried to teach charisma, focusing instead on other skills, like being results-focused, giving compelling presentations, or delegating. Since media often describe leaders as charismatic (gifted), this quality is used to explain the person's success: "She is so effective in her role because she's charismatic." Others nod their heads in agreement as if they agree with the appraisal. But since it was ill-defined and mysterious, there was little agreement about the nature of charisma or the results it produced.
What is the difference between being charismatic and being inspiring? We discovered (from analyzing 360-degree feedback assessments) that the single most powerful leadership quality or competency is this: Inspires and Motivates to High Performance. It best differentiates high performers from low and average performers; it correlates powerfully with employee engagement and commitment; and it is the competency that employees most want from their boss.
As we analyzed what made leaders inspiring and motivating, we fell into the logic trap of assuming that charisma is simply a synonym for being inspiring. We now believe that it is possible to define with reasonable accuracy what people mean when they say someone is charismatic. We conclude that being charismatic helps in a small way, for some people in specific circumstances, to be perceived as being inspiring and motivating. Yet many leaders are identified by their colleagues as being highly inspiring who are not charismatic. Conversely, there are also people who are seen as charismatic who fail to meet the test of being inspiring and motivating-especially in the long run.
We also focus on the competency of Inspires and Motivates to High Performance because it is also the competency on which leaders receive the lowest scores from their manager, peers, and direct reports. Ponder that! It is the most important leadership quality and yet leaders receive their lowest scores on it.
Now, we wondered, can inspiring leadership be learned, acquired, measured? What impact does it have? Do all inspiring leaders behave one way, or does inspiration have several flavors? Our research provided answers.
How can leaders get better performance? When you need high performance, what behavior do you fall back on? Most leaders push harder-driving for results. But pull-the ability to inspire and motivate others-is often a better way.
Many leaders know how to push but not how to pull. In Drive, Daniel Pink argues that our conventional theories of motivation are wrong and contends that true motivation has much more to do with having a clear purpose, attaining mastery and functioning with autonomy.
When managers become more effective at Inspiring and Motivating, employee satisfaction and commitment go way up. And, as employees become more satisfied and committed, willing to go the extra mile, they create higher customer satisfaction, which impacts the revenue generated. For example, studies with Sears, Best Buy, JC Penney and Marriott show that for every 5-point improvement in employee satisfaction, customer satisfaction goes up 1.3 percent, which increases revenue 0.5 percent (in a firm with $50 billion in revenue, that translates into $250 million a year in added revenue).
What behaviors help a leader become more inspiring? When we looked at leaders who received from their manager, peers and direct reports the highest scores on inspires and motivates to high performance, we analyzed what behaviors differentiated that group and found that 10 companion behaviors define an inspiring leader: making the emotional connection, setting stretch
goals, clear vision, communication, developing others, being collaborative, innovative, taking initiative, championing change, and being a role model. The combination of these behaviors helps leaders to become inspiring.
For example, leaders who care about developing others know what these people want to do in their future. They ask, "So how do you feel about your career? Are you on the right track? Are you moving forward? Can you think of any opportunities in your job that would help you move further?" Having such conversations inspires employees. Each of these 10 behaviors can be acquired; however, these common behaviors are uncommonly practiced. The good news is a leader doesn't have to be perfect in all 10 behaviors to be inspiring. Leaders can't have a fatal flaw in any of them, but when leaders strengthen just two or three of those competencies, they become more inspiring.

 Different Ways to Inspire
Warren Buffett is an inspirational leader who people trust because of his expertise. If he buys railroads, railroad stocks go up; if he sells, they go down. Oprah Winfrey also inspires people; however, her method is very different. She is warm and inviting, and a great interviewer. Two people, both inspiring in different ways.
By identifying the 1,000 leaders who received the highest scores on being inspiring and motivating, we then determined that they use six different and effective approaches. Most leaders tend to use one or two most frequently. Each of the first four are used more than 20 percent of the time as a primary or secondary approach.
1. Drivers. These leaders are focused on achieving the end result. They understand what the organization needs and expects from them. They see deadlines and commitments as unmovable
and they'll do whatever it takes to get there. They are ones who walk through brick walls. They know that being on time and on budget is something that is necessary, so they rally the organization around them to accomplish those objectives. Based on our research, this is the most common approach to being inspiring. The companion behaviors include setting stretch goals and taking initiative.
2. Principled. Their top priority is to emphasize integrity; they never compromise what is right or ethical. They walk their talk and keep commitments. They're focused on process, procedures, on following the rules and doing it the right way. The companion behavior is acting as a role model.
3. Visionaries. These leaders create a clear picture about the future. The big picture comes to life through their specific direction and forward thinking. Tactical priorities don't inhibit their attainable but lofty goals. Companion behaviors include having a clear vision of the future and being a champion of change.
4. Enhancers. They bring us in, make us feel comfortable, listen to us, and treat us with respect and dignity. Theirs is a pull, not a push style. Enhancers can build positive relationships that can go anywhere and do anything. Someone might say, "I'd do anything for him." Why? "Because I felt like he cares." Companion behaviors include being an effective communicator, placing emphasis on developing people, being highly collaborative and being a good team player.
5. Enthusiasts. They show passion, vitality and vigor. Passive behaviors evade them and dynamic decisions are naturally made. They are extraverts who generate energy and excitement. Enthusiasts breathe life into organizations. The companion behavior is making
an emotional connection.
6. Experts. They bring important information to every meeting. People love to have them around because they are full of useful, technical information. They help solve problems that are difficult or thorny because of their grasp of all the technology. They use their expertise to implement better solutions. The companion behavior is innovation. Which approach is the BEST? Each is beneficial, however, leaders tend to use or favor one more than another. We suggest that leaders implement at least one attribute and infuse it with positive emotion toward their people. By doing so, you will become more inspirational, and the organization will become more productive and profitable.
