오늘날 세계 각지의 업무 현장에서 나타나는 문화적 다양성을 보면 효율적인 리더십을 위한 유일무이한 비결은 없어 보인다. 그러나 사람의 빠른 적응력과 문화적 수완만 놓고 본다면 적응이 빠르고 문화적으로 박식한 리더가 높은 성과를 창출한다.
사람과 문화에서 빠른 적응과 박식함은 무엇을 뜻하는가? 현실을 직시하자. 중국 문화에 대한 교육도 중국 조직을 운영하는 방법은 가르치지 못한다. 인도에 대한 책을 읽는다고 뭄바이에 있는 회사의 문화를 완벽하게 이해할 준비는 되지 않는다. 오랜 기간 다른 나라에서 살았다고 보증된 국제적인 리더는 아니다. 세대와 문화의 규범은 이 지역과 저 지역이 다르고, 한 기업 내에서도 이 부서와 저 부서가 다르기 때문에 모든 것을 원 사이즈로 맞추려고 하는 접근방식은 실패할 수 밖에 없는 운명이다. 임원들이 문화의 차이를 인지하더라도 여기에 적응하고, 타협하지 못한다면 성공적인 결과는 나오지 않는다.
인식부터 시작해보자. 문화지능(cultural intelligence)은 문화, 문화가 직장 내 태도와 행동에 어떤 영향을 미치는지, 문화의 수많은 행동적 차원, 문화적 차이가 어떻게 업무 성과를 저해하거나 무산시키는 오해를 낳는지에 대한 기본 지식이다.
예를 들어 유럽에 기반을 둔 다국적기업이 중국 지사에서 일할 현지 우수 인재 풀이 필요해 미국에서 대학을 졸업한 중국인들을 채용하기로 했다고 하자. 이들은 2년 동안 미국에서 일한 후 중국 지사로 발령 받았다. 회사에서는 미국 관리자들과 중국인 신입사원들 간 문화적 차이가 일의 진행을 방해하고 있다는 것, 그리고 기존에 활용하던 중국인과 함께 일하기 방법이 미국에서 교육을 받은 직원들과의 역학 관계 개선에는 그다지 효과적이지 않다는 사실을 알았다.
콘페리 컨설턴트가 중국인과 함께 일하기 세션에서 문화적인 개요를 이야기 했을 때 이 중국 신입사원들은 혼란을 겪었다. “그 개요는 그들을 전혀 표현하지 못했다”. 이들은 어떤 면에서는 미국인 동료들과 더 비슷했다. 문화적 수완을 훈련하면 문화적인 선호도 인식과 문화란 국적보다 훨씬 복잡한 것임을 이해하는데 도움이 된다. 세대, 교육, 지역, 출생 도시, 미국 대학에서 보낸 시간들까지 모두가 이들을 다르게 만들었다.
어떤 상황에서든지 기업 문화가 국가/지역 문화보다 우선하는지를 알아야 한다. 혹 전세계에서 경영되는 회사라면 그 반대의 경우도 마찬가지다. 단순히 외국 지사마다 현지 임원을 몇 명을 둘 지 결정이 중요한 것이 아니다. 순전히 현지 문화의 미묘한 차이를 이해하는 임원이 있는가가 중요한 문제다.
중국의 경우, 관리자와 중국인 신입 직원 양쪽 다 이 요소를 이해하는 일이 중요했다. 이는 이들이 중국으로 돌아가 업무를 시작하자마자 마주치게 될 무수한 동료와 고객들과도 다르다는 의미다. 사실 일부 신흥 시장에서는(중국과 인도가 가장 큰 사례다) 세대 별 경험이 아주 달라 젊은 세대와 나이든 세대의 문화적 규범 또한 상당히 차이가 난다.
문화적 수완 교육은 참가자들이 기업과 국가 문화의 복잡함을 이해하도록 하고, 문화적 선호를 인지하며, 각각의 집단이 서로 가장 잘 협력하기 위해 어떻게 해야 할지 판단하는 일을 돕는다. 중국인 신입 역시 중국으로 돌아가 업무를 시작했을 때 마주칠 법한 다양한 이해관계자들간의 차이를 검토하고, 그곳에서 더 성공적으로 일하기 위한 행동 단계를 개발한다.
또한 문화는 직원들의 행동방식을 결정짓는 규범에서도 큰 역할을 하며, 때로는 현지 국가의 선호를 능가하기까지 한다. 콘/페리 인스티튜트 연구는 국외 거주하는 서구 임원이 중국의 국가 소유 기업에서 일할 때 이들의 리더십 스타일은 현지 아시아 관리자들과 더욱 비슷하게 변한다고 기록한다. 커뮤니케이션 스타일은 더욱 공적이고 지시하는 모양새를 띄고, 명료함, 전문성, 논리를 강조한다(중국의 다국적 기업에서 일할 때는 해당되지 않는다).

고정된 과거의 문화 프로필은 오늘날 문화의 복잡함과 다양성, 속도를 따라잡지 못한다. 어느 관리자는 인도에서 경영하는 회사에 처음 갔을 때 이 문제와 마주쳤다. 인도 문화 프로필을 검토하고 갔지만 인도의 관리자들은 그다지 감명을 받지 않은 것 같았고, 심지어 불쾌해하는 듯 했다. 이유를 알 수는 없었지만 결국 효율적인 협력에 필요한 돈독한 화합은 쌓지 못했다.
무엇이 잘못일까? 더욱 역동적인 문화적 수완 개념을 접한 후 그는 인도의 관리자들에게 다른 세대별 가치, 높은 학력, 다국적 문화의 영향이 혼재한 문화가 있음을 깨달았다. 인도의 관리자들이 볼 때 그의 접근방식은 고정관념으로 보였을 것이다. 문화적 수완의 기본 원칙은 문화간 상호작용의 역학관계는 늘 유동적이라는 것이다. 이 끊임없는 변화를 인지하는 일이 문화적 통계나 고정관념화 된 문화적 행동을 아는 것보다 중요하다.
어떤 상황에서(예를 들어 본사가 있는 국가) 성공한 적이 있는 노련한 임원들은 자신들이 이미 문화적으로 잘 적응한다고 믿고 있는 듯 보인다. 이들은 자신들의 정책이나 접근방식이 보편적이지 않으며 다른 문화에서는 최적의 방식도 아니라는 사실을 받아들이는데 종종 어려움을 겪는다. 난관에 부딪치더라도 그 사실을 인정하기 불편해한다. 왜냐하면 그 방식으로 지금까지 성공했기 때문이다.
리더가 할 수 있는 가장 중요한 변화는 사고방식에 있다. 말하기 모드(내가 책임자다, 나는 정답을 안다, 나는 여기 가르치기 위해 왔다)에서 발견 모드(새로운 상황에서 우리가 성과 목표를 최고로 달성하게 위해 무엇을 할 수 있을지 찾아내야 한다)로 돌아서야 한다. 이는 온전히 학습의 민첩성을 발전시켜나가는 문제다-환경의 차이를 인지하고, 낯선 상황에서 배우고, 이들 교훈을 장래 새롭고 처음 만나는 상황에 적용한다.
이런 사고방식/태도의 변화가 있다면 리더는 어떠한 문화에서도 효율적으로 운영해나갈 수 있는 문화적 수완을 개발할 수 있다-그리고 리더가 자리를 옮길 때 문화적 수완은 무용지물이 되는 것이 아니라 실행할 때마다 향상된다. 문화적 수완의 향상은 일대일 관계 강화 외에도 영향을 미친다. 전략적 이점과 더 높은 성과를 창출하고, 성장과 혁신, 인력 배치, 직원 참여, 비즈니스 성과까지 높인다.

savvy leaders drive high performance.
What does it means to be agile and savvy regarding people and culture? Let's face it: a course in Chinese culture does not teach you how to navigate a Chinese organization. Reading a book on India won't prepare you to assimilate to the culture of a company in Mumbai. Not even living in different countries over time guarantees a global leader.
Since generational and cultural norms vary from one region to another and from one department to another within an enterprise, a one-size-fits-all approach is doomed to fail. If executives are aware of different cultures but unable to adapt and work with them, they won't produce successful results.
Let's start with awareness: cultural intelligence is the foundational knowledge of culture and how it influences attitudes and behaviors at work, its numerous behavioral dimensions, and how gaps create misunderstandings that hinder or derail job performance.
For example, needing a superior pool of local talent to work at its Chinese subsidiary, a Europe-based multinational firm decided to recruit Chinese nationals graduating from U.S.-based universities. After a two-year assignment in the U.S., they were given positions at the firm's subsidiary in China. The company quickly discerned that cultural differences between the U.S. managers and Chinese recruits were impeding progress, and a traditional course in "working with Chinese" did not adequately improve the dynamic with the American-educated recruits.
When a KornFerry consultant discussed the cultural profile used in the "working with Chinese" session, Chinese recruits were confused: that profile didn't describe them. They were more like their American colleagues in some ways.
Training in cultural dexterity helped them be aware of their cultural preferences, and understand that culture is far more complex than just country of origin. Their generation, education, region, and even city of origin, and time at U.S. universities all shaped them distinctly.
In any context, you need to know if the corporate culture overrides the country/national culture, or vice-versa when a company operates globally. That goes beyond determining the number of local executives in each foreign branch. It is all about having executives who understand the nuances of the local culture.
In the Chinese case, this factor was important not only for the managers and the Chinese recruits to understand. It meant they were also different from many of the customers and coworkers they would soon encounter when they returned to China to start work. In fact, in some emerging markets-China and India being two prime examples-the experience of the generations is so divergent that the cultural norms of the younger and older populations are quite disparate.
Instruction in cultural dexterity helped participants to understand the complexity of corporate and national cultures, build awareness of cultural preferences, identify the issues creating tension, and determine how each group could best work with the other. Chinese recruits also reviewed the potential gaps they might face with various stakeholders when they returned to work in China, and developed action steps to help them be more successful there.
Culture also plays a powerful role in the norms that drive employee behavior, sometimes even trumping local country preferences. Korn/Ferry Institute research documented that when Western expatriate executives worked for state-owned enterprises in China, their leadership style shifted to be more like local Asian managers. Their communication style became more formal and instructive, emphasizing clarity, expertise, and logic (not the case if they worked in China for a multinational corporation). Static historic profiles can't keep up with the complexity, multiplicity, or speed of culture today. One manager encountered this issue on his first trip to company operations in India. He'd reviewed the India cultural profile-but managers there seemed unimpressed, maybe even offended. He wasn't sure why, but they didn't develop the rapport required to collaborate effectively.
What went wrong? After exposure to the more dynamic cultural dexterity concept, he recognized that the managers were a blend of cultures influenced by different generational values, advanced education, and the multinational's culture. To the managers in India, his approach seemed based on stereotypes.
The underlying principle of cultural dexterity is that the dynamics of intercultural interaction are always fluid. It's more vital to be aware of this continuous change than it is to know cultural stats and stereotyped cultural behaviors. Experienced executives who've succeeded in one setting-like the country of headquarters-are most likely to believe that they're already culturally adept. They often find it difficult to accept that their policies or approaches are not universal, nor even optimal in other cultures. Even if they hit a roadblock, they may find it uncomfortable to adjust because their ways have served them well.
The most important change such leaders can make is in mindset, from telling mode ("I'm in charge; I have the answers; I'm here to inform") to discovery mode ("I need to find out how we
can best achieve our performance goal in this new context"). It's all about developing learning agility-being aware of environmental differences, learning from unfamiliar situations, and applying those lessons to new and first-time situations in the future. With this change in mindset/attitude, leaders can develop cultural dexterity to effectively navigate across any cultural
difference-and rather than becoming obsolete when a leader is transferred, cultural dexterity improves each time it's practiced. The case for increasing cultural dexterity extends beyond enhanced one-on-one relationships. Cultural dexterity creates a strategic advantage and higher performance, enhancing growth, innovation, talent deployment, employee engagement, and business results.
